62% Faster Reorder Cycles by Combining Odoo with a CogniAgent Layer
Discuss Your ProjectShorter Reorder Cycle
CogniAgent uses current sell-through signals to recommend replenishment, with Odoo managing the core purchasing workflow.
Client Overview & Challenges
Our client is a US specialty home-and-gift retailer with nine physical stores, a direct-to-consumer web shop, and around $80 million in annual revenue. The company carries roughly 18,000 SKUs across a central distribution center and store backrooms, selling through Shopify online and a separate point-of-sale system in-store.
Purchasing, replenishment, and returns ran on spreadsheets and email, with a legacy accounting tool holding finance data that no operational system could see. A Black Friday oversell, caused by disparate web store and POS, triggered the need for one connected platform.
Three Stock Counts, One SKU
Online store, POS, and warehouse showed different figures for the same SKU, causing oversells and canceled orders.
Reordering by Guesswork
A buyer set reorder timing and quantity off a spreadsheet, so bestsellers stocked out while slow movers piled up.
Forecasts Broken by Tariffs
Tariff-driven demand swings distorted two years of sales history, and static min-max thresholds no longer matched real buying.
Returns Stranded in Email
Returns ran through email and manual credits, so refunded stock rarely made it back into sellable inventory on time.
Trends Seen Too Late
POS, stock, and finance lived apart, so sales trends and margin dips surfaced days after the window to act had closed.
Labor Cost Climbing Yearly
Rising store-labor rates meant every hour a manager spent on manual counts and reconciliation cost more for the same result.
Our Implementation Approach
Reconnecting nine stores and a live web channel without freezing sales meant sequencing the work carefully. We moved the client to Odoo's Custom plan and added CogniAgent as the decision layer on top of the clean foundation.
- Odoo Consultant
- Project Manager
- Business Analyst
- Odoo Developers
Discovery & Planning
- Mapped source-to-shelf and order-to-cash flows across all nine stores, the DC, and the web channel
- Audited Shopify, the POS export, and the legacy finance tool ahead of migration into a single Odoo database
- Scoped per-location reorder logic, return-to-stock rules, and the events CogniAgent would act on
Configuration & Migration
- Built out Odoo Sales, Inventory, Purchase, and Accounting to match the retailer’s channel model
- Consolidated SKU, vendor, and open-order records from three sources into one product master
- Implemented event-driven Shopify synchronization using webhooks/API integration with monitoring and error handling
Automation & CogniAgent
- Configured replenishment alerts and automated return workflow steps, while validating returned inventory before restocking
- Connected CogniAgent to Odoo through its integrations, running an autonomous agent that reads live sell-through and drafts replenishment orders for buyer sign-off
- Deployed a CogniAgent support agent tied to the Odoo order record, giving service, sales, and fulfillment one shared view of every customer
Go-Live
- Trained store, merchandising, and finance teams on live records with role-based access
- Activated cross-channel sync and CogniAgent agents, with chatter logging every automated action for audit
- 2 weeks of on-site support and training for users with real-time troubleshooting
Results & Business Value
Within two reorder cycles, one connected platform turned three clashing stock counts and manual reordering into measured operational gains.
62% Faster Reorder Cycles
CogniAgent reads live sell-through and drafts purchase orders on current demand, ending the weekly spreadsheet review that set replenishment timing.
96% Decrease in Overselling
Odoo became the central inventory system of record, synchronized with Shopify and POS.
41% Fewer Stockouts on Top Sellers
Odoo replenishment logic, supported by CogniAgent demand signals, identified replenishment needs earlier, so the boom-bust swing between empty shelves and dead stock flattened.
Returns Post to Stock Same-Day
Linked return and refund workflows coordinated reverse transfers and credit notes in Odoo, recovering sellable units that the manual process used to strand.
24 Buyer Hours Saved Weekly
AI-drafted replenishment and automatic reconciliation removed the manual counts and report-matching that grew more expensive as store wages climbed.
Sales Trends Visible Same-Day
POS, stock, and finance on one platform surfaced margin dips and demand shifts while the team could still reorder, promote, or reprice.

Is This Case Study Relevant to You?
This case fits multi-location and DTC retailers whose online store, POS, and warehouse report different stock numbers, and whose reordering still runs on a buyer’s judgment and a spreadsheet.
Specialty retail, home-and-gift, apparel, and hybrid store-plus-web operators in the $20M–$150M range, carrying high SKU counts across channels, tend to share this profile. Maybe a peak-season oversell has cost you customer trust. Maybe tariff swings broke the forecasts you built on old sales history, or climbing labor rates make manual counts harder to justify each year. For each of those, Odoo Inventory and Purchase, Studio Automation Rules, and the CogniAgent AI layer were rolled out in phases with minimal disruption.
